SEO KPIs that actually matter

The metrics an agency proposes tell you what they intend to optimise for. Choosing them together, before work starts, is one of the highest leverage half hours in the whole engagement.
The two primary KPIs
- Non branded organic clicks. People who found you through search without knowing your name. This is what SEO buys.
- Organic enquiries. Forms, calls and bookings attributable to organic search. Harder to measure and worth the effort.
If the second cannot be measured yet, that is the first month’s job, not a reason to skip it. Call tracking in particular is essential for most local businesses, since the majority of enquiries never touch a form.
Leading indicators for the early months
- Impressions for target query groups. Rises before clicks do, so it is the earliest real signal.
- Number of pages ranking in the top twenty. Shows breadth building, not just one lucky page.
- Indexed pages versus published pages. Catches technical problems early.
- Referring domains earned. Quality checked, not counted. See link building explained.
These matter because SEO takes three to six months to move the primary numbers, and a campaign judged only on enquiries will look like a failure at month three whether it is one or not.
Metrics that mislead

| Number of links built | Volume is the one aspect of a link that does not matter. |
| Time on page | Measured unreliably, and lower is often better. |
Setting targets that mean something
Targets should be expressed as ranges, tied to a timeframe, and reviewed quarterly. "Non branded organic clicks up 40 to 60 per cent year on year by month twelve, with organic enquiries up at least 25 per cent" is a target. "Improve rankings" is not.
Convert whatever you agree into money using the ROI calculation, so that the KPI conversation and the renewal conversation are the same conversation. Then make sure the monthly SEO report actually reports against it.

Should rankings be a KPI at all?
As a diagnostic, yes. As the headline measure, no. Rankings vary by location, device and person, and a first position on a term nobody searches is worth nothing.
How do I track phone calls from organic search?
Call tracking software swaps the displayed number depending on how the visitor arrived. It costs a small amount monthly and it is usually the difference between a campaign looking like a failure and looking like a success.
What is a realistic first year target?
For a local business with an existing site, 30 to 60 per cent growth in non branded organic clicks over twelve months is a reasonable ambition. New domains and highly competitive markets will be slower.
Who should own the KPIs, us or the agency?
You should, with the agency agreeing they are achievable. KPIs written entirely by the agency tend to be the ones the agency can reliably hit.
